Definition and Scope

PCB assembly subcontracting (sub) refers to outsourcing the SMT and through-hole processes to a specialized EMS provider while retaining control over design, BOM, and testing protocols. Unlike turnkey, sub contracts typically exclude component procurement unless specified. Core scope covers stencil printing, placement, reflow/wave soldering, conformal coating, and functional testing per your workmanship standard—usually IPC-A-610 Class 2 or 3.

Why Use Subcontracting

Subbing makes sense when internal lines are bottlenecked or when dealing with low-volume, high-mix builds. It avoids CAPEX on new lines and lets you tap into mature process libraries—fine-pitch QFN rework profiles, BGA X-ray inspection routines, or selective soldering programs—without building them from scratch. For NPI, subbing allows quick iteration without disrupting mass production schedules.

Critical Quality Control Points

Focus QC on process gates, not just final inspection.

Stencil Management:​ Verify stencil thickness and aperture design against pad geometry. For fine-pitch components (<0.4mm), insist on laser-cut, electro-polished stencils with nano-coating to prevent solder balling.
Placement Accuracy:​ Audit pick-and-place machines for component rotation and centroid data accuracy. Misaligned passives cause tombstoning; skewed ICs lead to bridging.
Reflow Profiling:​ Demand real-time profiling with KIC or equivalent systems. Don't accept fixed "generic" profiles. Thermal soak time and peak temperature must align with solder paste TDS and board thermal mass.
AOI/X-Ray Coverage:​ Require AOI for all solder joints. Mandate X-ray for BGAs, QFNs, and any bottom-terminated components (BTCs). A 5% sample rate is insufficient for mission-critical boards.
ICT/FCT Access:​ Ensure test points are accessible and fixtures are correctly loaded. A mismatch here kills throughput and hides defects.

Common Pain Points in Subcontracting

BOM/Schematic Mismatch:​ The #1 cause of assembly delays. A single incorrect footprint in the gerber vs. BOM halts the line. Always provide a consolidated, revision-controlled BOM and centroid file.
Component Obsolescence:​ Subcontractors often lack visibility into your lifecycle management. Specify acceptable substitutes and lead times upfront.
Communication Lag:​ Engineering changes (ECOs) sent via email get buried. Establish a direct channel to the sub's production engineer, not just the sales rep.
Hidden Costs:​ Setup fees, stencil charges, and NRE for test fixtures can inflate costs. Negotiate these as part of the unit price for recurring orders.

Selecting the Right Subcontractor

Don't default to the lowest bidder. Evaluate based on:

Process Capability Index (Cpk):​ Ask for Cpk data on placement accuracy and solder paste volume. A Cpk > 1.33 indicates stable processes.
NPI Responsiveness:​ How fast can they turn a prototype? Speed here predicts how they'll handle urgent changes during mass production.
Inventory Management:​ Do they operate a bonded warehouse? Can they manage consigned inventory with FIFO discipline? Poor handling of moisture-sensitive devices (MSDs) causes field failures.
Audit Trail:​ Require full traceability—from lot-controlled components to machine placement data logs. This is non-negotiable for automotive, medical, or aerospace work.

Treat your subcontractor as an extension of your own production floor. Share your ECOs immediately, validate their process setups with your own spot checks, and align on IPC standards before the first board runs. The best sub relationships are built on shared process ownership, not just purchase orders.
